  • Answer for one offer, not the whole business. If you sell three things, map the one that pays the bills and do the others after.
  • Describe how it works today, not how it should work. The gap between those two is the useful part, and you will not see it if you map the tidy version.
  • Use your own words for each stage. If your team says "site check", do not let it become "preliminary assessment" or nobody will recognise their own flow.
  • Seven to twelve stages is right. If you end up with thirty you are describing tasks, not the flow. Group them back up.

What is a Critical Client Flow?

A Critical Client Flow (CCF) is a one-page map of how a client moves through your business, from first contact to done. It is a diagnostic tool as much as a planning one: once it is mapped, the bottleneck holding your business back is usually obvious.

Most systemisation efforts fail because they try to document everything at once, fifty processes, a hundred. The CCF flips that: you do not need a hundred systems, you need about ten of the right ones, and the flow shows you which ones matter most.

What is a business playbook?

A business playbook is the documented version of how your business actually runs: the flow clients move through, the systems that support each stage, and who owns what. It is not a mission statement or a slide deck. A real playbook holds the working detail someone else needs to run the business without you standing over their shoulder.

Most playbook generators start with a blank form: pick your industry, describe your team, get a document with the same section headers as everyone else’s. That gets you a shell. It does not get you the parts that are actually yours, the specific stages your clients move through, and the systems that make each one work.

Start with your Critical Client Flow, not a blank template

The fastest way to build a playbook that is actually yours is to map your Critical Client Flow first: the seven to twelve stages a client moves through, from first contact to done. Once that flow exists, it becomes the spine everything else hangs off. Instead of generic sections like “Operations” and “Sales,” your playbook is organised around the real stages your business runs on, in your own words.

That is what the tool above does. Map it once, and you have the outline your whole playbook builds from.

What comes after your CCF

Mapping the flow is the foundation, not the finished playbook. The next layer is identifying the Minimum Viable Systems (MVS) that sit under each stage: the handful of processes that matter most, department by department. That is where the flow turns into something a new hire can actually follow.

Questions, answered

What is a business playbook?

A documented, working version of how your business runs day to day: the stages a client moves through, the systems behind each one, and who is responsible for what.

What should a business playbook include?

At minimum: your Critical Client Flow, the systems under each stage, and clear ownership. A logo and mission statement are useful, but they are not the working part.

Is a generic template enough?

A template gives you section headers, not the stages specific to how your business actually works. Starting from your own Critical Client Flow means the structure is yours from step one.

How long does it take to build a full playbook?

Mapping your Critical Client Flow takes about ten minutes with the tool above. Turning that into fully documented systems is bigger, usually weeks not hours, and depends on how much you already have written down.

Do I have to use systemHUB to build my playbook?

No. The Critical Client Flow you map here is yours to keep and use however you like. systemHUB is where it becomes a living playbook your team can actually follow, with owners, review dates, and systems attached to each stage.

Now save it in systemHUB.

The flow you get here is the map. What it does not do yet is tell you which stage is costing you the most, or hold the systems that sit under each one. In systemHUB the CCF becomes the spine your systems hang off, so when someone asks how a client actually moves through the business, there is one answer and everyone can see it.
